Value-Based Healthcare Stories
Producing transformation stories to inspire action: VBHC Stories rooted in real situations, to capitalise on the lessons learned by the teams of an international healthcare company.

Acteur industriel international de la santé – VBHC Stories
Producing transformation stories to inspire action in the healthcare system.
The starting point
In many healthcare organisations, value-based transformation progresses in a fragmented way: local projects, isolated initiatives, pilot contracts, field experiments.
Teams act, learn and adjust — but these lessons are rarely formalised, transferable or usable across the organisation as a whole.
An international healthcare company wanted to move beyond top-down presentations and standardised “success stories”, in order to capitalise on real experiences of Value in Healthcare transformation lived by its teams in different countries.
The aim was not to prove that VBHC “works”, but to make it clear how it is implemented in practice, in very different contexts, with their constraints, resistance and trade-offs.
What we contributed
We designed and led a series of VBHC Stories: transformation stories rooted in real situations, told from the point of view of the people involved.
Our support covered:
- selecting representative VBHC trajectories (country, maturity, type of partnership);
- conducting in-depth semi-structured interviews with key stakeholders: management, sales, medical and public affairs teams, external partners;
- demanding narrative work, inspired by Harvard-style case studies but without academic formality: telling what really happened, without simplifying the complexity or overplaying the success;
- analysing each trajectory using a structured VBHC analysis grid (inspired by the 8 VBHC levers), making it possible to identify the real starting points, the levers activated, the resistance encountered, the structuring decisions and the key lessons.
Each story follows a common framework, while respecting the specific features of the local context.
What we delivered
- A series of narrative stories (1,000 to 2,000 words each), validated by the teams, ready to be used internally (strategic alignment, training, onboarding) or as a basis for contextualised communication
- A methodological playbook enabling the teams to reproduce the approach in other countries or business units
- A structured capacity to turn local experiences into transferable lessons, without jargon and without artificial storytelling
Value created
- 📐 Stronger strategic alignment between local and global teams
- 💡 Better understanding of the real levers of VBHC transformation
- 🧩 Capitalisation on experiences that had until then been tacit or scattered
- 👨🎓 A shift from conceptual discourse to a culture of shared learning
Key learnings
- 01
VBHC never starts in the same place
In some contexts, transformation starts with governance; elsewhere, with the contract, data, the clinical relationship or sales. Any effective approach begins with a careful reading of the context, not with the application of a model.
- 02
Leaders who transform talk about intention first, not method
It is not VBHC as a concept that mobilises people, but a clear intention: to do better, more fairly and in a more aligned way for patients and teams.
- 03
Time is a strategic lever
Some trajectories span several years. Each step counts if it is understood, documented and connected to a shared purpose.
- 04
Data alone does not transform
It is the stories that circulate internally — far more than dashboards — that change mindsets and decisions.
- 05
Formalising lived experience is already an act of transformation
For teams, telling the story of what they have been through, learned and adjusted is a form of recognition and a first step towards lasting ownership of change.
